Shifting Gears — Cadence vs Gear Ratio, or Why It's Not as Simple as It Looks
Shifting gears looks like the simplest thing on a bike — push the lever, chain moves, done. In practice, most amateur riders spend most of their ride on the wrong gear: too low a cadence on the flat, too high a cadence on climbs, or chain-crossed combinations that wear out the drivetrain faster. Picking a gear isn't a reflex — it's a decision based on cadence, terrain, and the power you want to hold.
Why cadence matters more than the gear itself
A gear ratio alone tells you nothing about effort — what matters is the combination of gear ratio and cadence, because together they produce power and speed. The same gear at 70 rpm and at 95 rpm is a completely different physiological cost, despite the identical ratio. So "which gear should I be in" is the wrong question — the right one is "what cadence do I want to hold, and which gear gets me there right now."
Most road cyclists feel best in the 85–95 rpm range on flat, steady-effort riding, with a natural drop to 70–80 rpm on longer climbs. Very low cadence (under 60 rpm) loads joints and muscles with raw force; very high cadence (over 100 rpm) raises cardiovascular cost without a proportional gain in power.
Reading the terrain ahead of the shift
The most common beginner mistake: shifting after cadence has already dropped and your leg is stalling on the pedal. At that point the derailleur has to shift under load, which is harder on the chain and cassette — and you still lose your rhythm. Good technique means shifting before the terrain changes: you see the climb coming, you drop a gear or two in advance, before cadence has a chance to fall.
That means looking 20–30 meters ahead, not at your front wheel. A roundabout, a bend, the start of a rise, a descent about to end — each of these is a cue to prepare your gear before the terrain forces your hand.
Front vs rear derailleur — who does what
The front derailleur (2 or 3 rings) makes big jumps — it shifts the whole range of ratios. The rear (cassette, 9–12 sprockets) makes small, precise steps within that range. In practice:
- You shift the rear derailleur often, to fine-tune cadence on changing terrain.
- You shift the front less often — when the rear range is used up (you're at the smallest or largest sprocket and it's still wrong) or when you're moving into a clearly different type of terrain (flat → long climb).
Riders who stay on one front ring and try to "fix" everything with the cassette alone usually end up either spinning too low a cadence uphill or chain-crossing on the flat.
Chain-crossing — what to avoid
Chain-crossing means riding extreme combinations: big ring with the largest rear sprockets, or small ring with the smallest rear sprockets. The chain runs at an angle, which increases friction, wears out the chain and cassette faster, and can cause rubbing against the front derailleur.

Good rule of thumb: if the chain is visibly running at a sharp angle to the derailleur, the same (or a very close) gear ratio is usually available in a more centered, less stressful combination.
Shifting under load — when there's no other choice
Sometimes terrain catches you off guard — a sudden rise, a descent into a roundabout. If you have to shift while pushing hard:
- Briefly ease off the pressure (you don't have to stop pedaling, just soften the stroke for a fraction of a second).
- Make the shift during that moment of reduced load.
- Return to full effort once the shift is done.
Shifting under full load — typical when panicking before a red light — is the most common cause of a dropped chain and premature derailleur wear.
When the derailleur "won't shift" — it's not always you
If, despite good technique, a shift lags, skips two sprockets, or grinds loudly, the problem is usually adjustment, not habit. A stretched cable housing, misadjusted limit screws, or a bent derailleur hanger after a knock can mimic "bad technique" for weeks. How to practice this
The best place to build the habit of shifting ahead of terrain is an indoor trainer with a variable profile, or a short, repeatable climb — because you see the same stretch of road over and over and can consciously test how early you need to drop a gear to keep cadence steady.
